A pilot should enable learning without creating dependency or unnecessarily expanding access to data. Its boundaries are defined before the first upload.

Limit the scope

The use case, sources, fields and period should be explicitly approved. Data outside the stated need stays outside the pilot.

A demonstration environment can use synthetic data to evaluate the workflow before any discussion of real data.

Separate responsibilities

Roles should reflect real work. Analysts investigate, risk managers oversee and administrators publish rules under agreed permissions.

Sign ins, changes and material decisions should leave a record that internal control can review.

Plan the exit

The agreement should define return formats, timelines, deletion, responsibilities and the conditions for production use.

Results are read within the limits of the tested dataset. Performance observed in a pilot should not be extrapolated without further validation.
